Everyone has access to ChatGPT, Claude, Gemini, Grok. Your team has tried them, and one or two people are probably getting real value already. That is scratching the surface. A business that actually runs on AI is something else entirely.

It starts with systemisation: the way you work has to be written down, because AI multiplies whatever you point it at, mess included. Then the knowledge has to come out of people’s heads, yours first, into a second brain the company owns and keeps feeding. That becomes the AI’s context: it stops answering from the internet and starts answering from your business. From there you pick the few places where AI does real work, build agents with a human loop of control, and put governance in place: what goes in, what gets reviewed, what never reaches a client unchecked.

Every piece of that needs an owner. That is what a change of operating model means, and it is worth doing properly.

The cost of waiting is too high.

A company that ignores AI today falls behind quickly, and that will show up in what the business is worth in a few years.

That is why AI is its own dimension in my methodology, and a key one. Whenever I conduct an Operating Review, I also run a deep AI assessment, at the level you would expect from a specialist AI supplier.

A subject I go deep into, and one I have strong convictions about.

01Systems before AI

You do not automate a process that does not exist yet. AI multiplies whatever you point it at: a clean process speeds up, a mess just gets faster.

02People before AI

AI frees your people's time. That time gets reinvested: into the leads nobody had time to work, into the delivery clients would pay more for. Not into cutting jobs. We decide where the hours go before they arrive.

03Toward the AI-native company

Done seriously, AI is a major operational change, and its destination is a business that runs on one mind and one memory: every person, and every AI agent, reads from the company's knowledge before the work and writes back after. Nothing gets explained twice. AI-native does not mean maximally automated. It means order and ownership.

I have done executive AI training with some of the best business schools, and I am in close contact with AI-native companies. I keep educating myself: conferences, articles, the key podcasts.
